You can feel when a room changes, and that feeling is information
What a group tells you before it agrees to say anything, why the body registers it first, and how to use it without mistaking it for certainty.

THE ROOM CHANGED
There is a moment most working people have had and almost nobody has a word for. A meeting is running normally, the agenda is on the screen, someone finishes a sentence, and then the room goes quiet — and something shifts. Nobody has said the deciding thing. The furniture has not moved. Everyone is still smiling. And yet the quality of the air afterwards is different, and everyone present knows it, and nobody mentions it because the ordinary vocabulary of work has no slot for it.
Filed under mood, it is lost. It belongs under information. What changed was not located in any one person but between them — the flow of attention, caution, permission and withheld speech that runs between people the way current runs through a circuit. That flow is continuous. It is legible. And by the time a meeting produces a decision, it has already determined which decisions were sayable at all. A person who can read it has been reading the meeting. A person who cannot has been reading the slides.
The thing you noticed was not your mood. It was the meeting, telling you what it had decided not to say.
This is the capacity that Systems Sensing Protocols™ sets out to make teachable. The capacity itself is old and very widely distributed. Skilled therapists sense the emotional weather of a room before a word is spoken. Jazz musicians navigate the invisible currents of improvisation with exquisite precision. Experienced farmers read soil, sky and a change in birdsong for a turn in the weather that no instrument on the property has registered yet. Indigenous cultures have practised collective environmental attunement for millennia. None of this is new.
What is new is the attempt to make the capacity structured, trainable and usable inside an organisation without hollowing it out in the process — and the book is honest about how delicate that attempt is. Formalise the intuitive and you risk producing a checklist. Scale the intimate and you risk producing a corporate platitude. The middle path it walks is to offer protocols that create the conditions in which sensing arises, while conceding plainly that the sensing itself always exceeds what any protocol can guarantee.
The image it uses is a garden. You cannot make a garden grow; you can prepare the soil, set the seed at the right depth, and make growth not merely possible but probable. So what follows is not the promise of a new faculty. It is an argument about attention: that most professionals are already receiving far more than they consciously process, that the receiving is physiological rather than mystical, and that the difference between someone who uses it and someone who does not is largely whether they have language for it, discipline around it, and honesty about where it fails.
NOT SYSTEMS THINKING
The first thing the argument does is draw its borders, because a discipline that will not say what it is not can be made to mean anything. Systems sensing is not systems thinking. Systems thinking — the tradition running from Ludwig von Bertalanffy through Donella Meadows to Peter Senge — is a cognitive discipline, and an indispensable one. It teaches the eye to find feedback loops, delays, emergent properties, and the small places where a push moves a whole structure. It models. It maps. It reasons about complexity, and it does this in the domain of the mind.
Sensing includes that and extends past it, into the somatic, relational and intuitive registers of knowing. It asks a different set of questions. What does this system feel like when you are standing inside it? Where in your body do you notice the tension that corresponds to the organisational bottleneck? What happens to the quality of attention in a room when the person running it stops driving the agenda and becomes genuinely curious? A causal loop diagram cannot answer any of these. They require a different instrument, which is the whole human organism, attuned and present.
The second border is drawn even more firmly, and the book is unequivocal about it: systems sensing is not psychic reading. No access to supernatural information is claimed anywhere. What is claimed — and what substantial research in embodied cognition, ecological psychology and interpersonal neurobiology supports — is that human beings are far more perceptive than the culture of professional work acknowledges. We register posture, micro-expression, vocal prosody, spatial arrangement and ambient emotional tone continuously. Very little of it reaches conscious awareness. All of it influences behaviour and decision.
Sensing is applied perception. It makes explicit what you were already receiving and had no permission to name.
The third border matters most to anyone with a dashboard. Sensing is not a replacement for data, and the two are not competitors. Data tells you what is happening. Sensing helps you understand why it matters and what it means to the living people inside the system. The most sophisticated analytics in the world cannot tell you that a team's reported productivity figures are masking a brewing crisis of trust. Someone practised at reading a room can feel that within minutes of entering it, and then go looking for the number that confirms or refutes it.
The goal is to hold both at once. The book calls this bifocal awareness: the capacity to read the spreadsheet and feel the room in the same act of attention, without either one being demoted to decoration. It is a discipline of integration, not of preference, and the practitioners who do it badly are almost always the ones who have quietly chosen a side.
The case for why this matters now rests on a single word, which is complexity. Strategic planning assumes a predictability that has gone. Linear cause-and-effect reasoning fails in systems full of feedback and delay. Expert-driven decision-making collapses when the pace of change outruns any single expert. In that landscape organisations do not need more data, because they are drowning in it. What they need is the capacity to make sense of what it means, quickly, collaboratively, and with enough embodied steadiness to respond adaptively instead of reactively. That is the gap this book is pointed at.
THE FIELD ITSELF
The foundational concept is the relational field: the invisible but perceptible web of connection, influence, emotion, information and meaning that exists between the members of any group. The book introduces it with a scene anyone can verify from memory. You walk into a room where two people have just had an argument. Nobody tells you. The chairs are where they always were. Both people are smiling. And you know. Something in the quality of the space — a tightness, a brittleness, a subtle wrongness — communicates the conflict as clearly as an announcement would have.
The claim is that this is not metaphorical. Research in interpersonal neurobiology shows that people continuously broadcast and receive information through several channels at once: facial micro-expressions, vocal prosody, postural alignment, breathing rhythm, and other physiological signals that no one is consciously managing. The relational field is the aggregate of those transmissions — the ambient informational environment produced by the ongoing, mostly unconscious communication between everyone in the system.
And the field is not static. It shifts moment to moment, in response to what is said, to what is conspicuously not said, to who enters and leaves, and to which topics are approached and which are steered around. Learning to sense it is learning to perceive those shifts in real time — to feel it tighten as a difficult subject approaches, to notice when it opens into something spacious enough to be honest in, to catch the micro-collapses and micro-expansions that show where the system's energy is moving and where it has stopped.
The book's worked example is a facilitator named Sarah, running a quarterly planning meeting for a technology startup. The agenda is straightforward, the data is clear, the team appears engaged. But every time the Q3 product roadmap is mentioned, the room changes by a fraction. The chief technology officer's breathing gets shallower. The head of design leans back almost imperceptibly. The energy, which had been moving easily through Q1 and Q2, develops a quality of caution. Nobody says anything different. The field has changed anyway.
What Sarah has is not an answer. She does not know what the tension is about. She knows it is there, and that gives her options she would not have had attending only to the words — which is the practical shape of the whole discipline. It does not hand you conclusions. It hands you the place to look. Fields also have a quality the book calls coherence: the degree to which the members of a system are aligned, attuned and resonant with one another. A coherent field feels unified without being uniform. People may disagree hard, challenge each other, express strong feeling, and underneath it there is a connection that holds the difference. The best improvising ensembles produce exactly this — everyone playing something different, the whole unmistakably one thing. The somatic experience is distinctive: the body relaxes without going slack, breathing deepens on its own, attention becomes simultaneously focused and wide.
An incoherent field feels fragmented, jangled or frozen. People may be saying the right things and performing the right behaviours while something underneath is disconnected. The body reports it as tension with no obvious cause, shallow breath, a vague unease, an impulse to check out.
Incoherence is not a verdict. A system in genuine transformation passes through it on the way to a new order.
That last point is the one most often lost. Incoherence is not automatically pathological. Any system dissolving an old pattern will be incoherent while the new one assembles. The useful question is never whether coherence is present but what the trajectory is — toward deepening coherence or escalating fragmentation — and whether this particular incoherence is the creative disorder that precedes new structure or the breakdown that precedes collapse. Those two feel different, and telling them apart is a large part of what the training is for.
Nothing in the room has changed. Her attention has, and the room will follow inside a minute.
WHAT KEEPS PULLING
Complex systems theory gives the book its most immediately useful concept: the attractor. An attractor is a pattern a system gravitates toward, a basin of behaviour that draws the system back to itself despite sincere and well-resourced efforts to go somewhere else. Organisational attractors explain a phenomenon every consultant has watched and few can account for — why change initiatives that are correctly designed, properly funded and genuinely wanted still end with the organisation back where it started.
The signatures are familiar. The team that always ends in conflict around budget. The executive committee that reliably produces brilliant strategy and reliably fails to implement it. The culture that celebrates innovation in its language and rewards conformity in its promotions. These are not failures of will or competence, and treating them as such is why they persist.
Sensing an attractor feels distinct from sensing a passing disturbance. A disturbance is a ripple on the surface. An attractor is a current in the deep, and the body registers it as a kind of inevitability — a destination no individual chose and none of them can quite refuse. The book's example is Marcus, an organisational consultant six months into work with a mid-sized nonprofit. The organisation has completed a strategic plan, hired new talent and restructured its board. The data says progress. Marcus senses something the data does not show: a gravitational pull toward smallness. Every stated intention is to grow, extend impact, become more visible. And there is chronic under-budgeting for marketing, a reluctance to engage media, a habit of deflecting praise, a subtle discomfort whenever a success is publicly named.
What he eventually finds is in the founding story. The organisation was created by people who had been harmed by large, powerful institutions, and the unspoken covenant at its origin was: we will never become what hurt us. Nobody wrote that down. Nobody agreed to it. It has been steering the organisation away from its own stated growth for years. Naming it does not dissolve it — attractors are not undone by being noticed. But it makes the pattern visible, and visibility is the precondition of choice.
A pattern nobody has named is not a habit the organisation has. It is a decision the organisation keeps making.
Alongside attractors run polarities: dynamic tensions between opposing goods that cannot be resolved and must instead be navigated continuously. Stability and change. Individual autonomy and collective belonging. Structure and emergence. Control and trust. Short-term survival and long-term flourishing. These are not problems with solutions. Treating them as problems is itself the error, because every attempt to solve a polarity collapses the system into one of its poles.
A collapsed polarity produces characteristic distortion. An organisation collapsed into stability becomes rigid, procedural, unable to originate anything. An organisation collapsed into change becomes anxious and chaotic, unable to sustain what it creates. A healthy system oscillates, spending time at each pole, learning from each, keeping the tension between them alive.
This is where sensing becomes directly, unglamorously practical. When you can feel which pole a system has collapsed toward, the intervention becomes obvious: introduce the missing pole. Not as a correction, not as criticism, but as the restoration of a balance the system needs to stay alive. The somatic signature of a collapsed polarity is rigidity in one dimension combined with instability in another — the practitioner's own body gets pulled in two directions at once, registering both what the system is over-expressing and what it has suppressed.
THE MOMENT BEFORE
Emergence is the appearance of properties, patterns or behaviours at the level of the system that do not exist in, and cannot be predicted from, its components. The wetness of water is not in the hydrogen. The shape of a starling murmuration is not in any bird. The culture of an organisation is an emergent property of the interactions between its people, and it is every bit as real and consequential as anything on the balance sheet, while being nowhere in particular.
Sensing is fundamentally the perception of emergence, and it requires a quality of attention that differs from analysis in kind rather than degree. Analysis breaks a thing into parts and examines the parts. Emergence perception attends to the spaces between them: the patterns forming, the order seeking to be born. It is less like working a puzzle and more like watching clouds build. You cannot hurry it by studying water molecules. You can learn to read the sky.
Out of emergence comes the concept with the highest practical return in the entire framework: the threshold. A threshold is a point of transition where a system is poised between one state and another, and where a comparatively small intervention can have a disproportionate effect. Before the threshold, the system sits in one basin and moving it costs enormous effort. After the threshold, it has settled into a new basin and moving it again costs enormous effort. At the threshold, it is fluid, open, susceptible — and the quality of what happens in that window shapes the direction of the entire next phase.
Sensing thresholds is the most demanding capacity in the repertoire, because it requires perceiving not just a system's current state but its trajectory: where it is heading, when the present pattern is reaching its natural limit, and which faint signs indicate that a transition is close. The somatic experience is often a quality of suspension — time slowing, the air thickening, the system holding its breath. Experienced practitioners describe the sensation of standing at a summit, where the climb is finished, the descent has not begun, and everything is balanced on an edge.
The book's example is Priya, a leadership coach running a retreat for a hospital department that has been in chronic conflict for two years. Day one has been hard. Old grievances have come out, there have been tears, voices have been raised. By late afternoon the team is exhausted and subdued, and a less experienced facilitator would read the room as a failure and start repairing.
Priya reads it differently. The exhaustion is not defeat; it is the specific tiredness that follows finally having said the thing. The subdued quality is not withdrawal; it is the pause after a storm, when the air is clean and the ground is wet and everything is ready to grow. She asks one question into that silence: now that we have been honest about what has been, what do we truly want to create together?
The right question at the wrong moment is a wrong question. Timing is not a courtesy; it is most of the intervention.
The room turns. Something new starts. The threshold has been crossed, and what made it possible was not a better question — it was recognising which minute the question belonged in. That recognition cannot be scheduled into an agenda, and it is the reason a facilitator who is only tracking the plan will reliably miss the highest-value moment in the day.
SIGNAL AND NOISE
Every relational field carries both signal — real information about the system's dynamics — and noise: random fluctuation, personal projection, and stimulation that means nothing. Separating them is the central developmental problem of the whole practice, and the book treats it with more care than it treats any of the concepts, because this is where the discipline either earns its credibility or forfeits it.
Early in training, everything feels like signal. Every micro-expression seems significant. Every shift in vocal tone seems to carry weight. Every bodily sensation seems to mean something about the room. This is both overwhelming and usually wrong. The beginner over-reads the field, finds patterns that are not there, assigns meaning to random variation, and — the most common failure — mistakes their own emotional state for the system's.
What develops with practice is what the book calls discriminating receptivity: staying open to the whole range of incoming information while simultaneously discerning which signals are arising from the system and which are arising from your own history, conditioning and current state. It is not a skill that can be read into existence. It comes from practice, from supervision, from personal therapeutic work, and from the slow refinement of somatic self-awareness.
The clearer the instrument, the clearer the reading. You are the instrument, and nobody else can calibrate you.
The consequence of that principle is unusual, and it is worth stating precisely because it is so easily misread as piety. A practitioner whose own nervous system is dysregulated, whose own emotional material is unprocessed, and whose own developmental limits are unexamined will reliably confuse their noise with the system's signal. This is why the framework insists on the practitioner's ongoing personal development — not as a moral requirement, and not as a wellness benefit, but as a technical one. You cannot take an accurate reading through a distorted instrument, and no amount of method compensates.
This is also where the framework installs its most important safeguard, which is the stance it takes on what sensing produces. Sensing produces hypotheses. It does not produce facts. When you perceive tension in a field, that perception is a signal and an invitation to inquiry — not a conclusion. The tension may be the system's, as you suspect. It may be yours, evoked by an old experience the present situation resembles. Or it may be real and systemic and you may be reading it through the wrong frame entirely, sensing something true and misidentifying its source.
Held that way, the discipline is: I notice something that feels like tension around this topic, can we look at that — rather than: this team clearly has unresolved conflict about the roadmap. The first sentence opens an inquiry the group can join, correct and own. The second closes one and makes the practitioner the authority on other people's interior lives.
The history of facilitation, therapy and spiritual guidance is full of practitioners who confused their projections with systemic truth and caused real harm doing it. Provisional knowing is the protection against that, and it works not by doubting that sensing is real but by embedding every impression in a collaborative process that includes the self-knowledge of the people being sensed. The practitioner's perception is one data point. A valuable one. Never the final word.
The plant was here before the meeting and will be here after it. She is the only thing in the frame keeping time.
THE BODY KNOWS
The third chapter is where the book stops asserting and starts showing its work, and it opens by conceding that its claims sound suspicious to an educated professional. It claims people perceive relational dynamics invisible to conventional observation. It claims the body registers information before the conscious mind processes it. It claims the quality of a facilitator's presence measurably changes a group. These are extraordinary claims, and the chapter takes the obligation that comes with them seriously enough to name where the evidence is strong, where it is suggestive, and where the book is extrapolating.
The first body of evidence is the collapse of the disembodied mind. For most of the twentieth century, cognitive science treated the mind as an information-processing system that happened to be housed in a body — perception as input, cognition as processing, behaviour as output, the body as hardware running mental software. The model was elegant, tractable and wrong. George Lakoff and Mark Johnson showed that human reasoning is fundamentally metaphorical and grounded in bodily experience: we understand time as spatial movement, importance as physical weight, emotional state as vertical orientation. These are not decorative turns of phrase. They are the architecture of thought, and the architecture rests on having a body.
Francisco Varela, Evan Thompson and Eleanor Rosch pushed further, arguing that cognition is not the representation of a pre-given world but enaction — a world continuously brought forth through the organism's sensorimotor engagement with its surroundings. Then comes the finding that does the heaviest work. Antonio Damasio studied patients with damage to the ventromedial prefrontal cortex, the region that integrates emotional and bodily signals with cognition. Their intellect was intact. Normal IQ. They reasoned logically, solved abstract problems, articulated the pros and cons of any decision with precision. And their lives fell apart — catastrophic financial choices, destroyed relationships, an inability to handle ordinary social and professional life.
What they had lost was access to somatic markers: the bodily signals that normally accompany and steer decision-making. They could analyse options indefinitely and could not feel which one was right. They could list reasons for and against and could not sense the difference between a choice that served them and one that ruined them.
Feeling is not the opposition to reason. Remove it surgically and reason keeps running while the life comes apart.
Interoception explains the mechanism. It is the sense of the body's internal state — heartbeat, breath, digestion, muscle tension, temperature — and unlike the five outward-facing senses it monitors the organism itself. Work by A.D. Craig, Hugo Critchley and others established that interoception is not merely bodily housekeeping but a perceptual channel carrying information about the external world too. When a social situation turns dangerous, the news often arrives first as a quickened heartbeat and a tightened breath, well before it is consciously identified as threat.
Interoceptive accuracy varies substantially between people, and that variation correlates with emotional intelligence, empathy and social perception. Those better at perceiving their own heartbeat consistently outperform others at emotional recognition and social judgement. Mindfulness-based practice appears to increase interoceptive accuracy, which suggests a plausible mechanism by which contemplative training sharpens relational perception.
And here the book does the thing that makes it trustworthy: it stops. This research is correlational, not causal. We can say that people better at reading their own bodies tend to be better at reading rooms. We cannot yet say that training the first causes improvement in the second. The inference is reasonable and the theory supports it, and it remains an inference. The book names it as one.
NERVOUS SYSTEMS COUPLE
The second body of evidence is the one that converts the relational field from a useful metaphor into a physiological claim. People in social interaction do not merely exchange information. They synchronise. In conversation, heart rates converge. Breathing rhythms entrain. Facial expressions mirror each other in millisecond-scale mimicry neither party notices. Brain activity measured by EEG shows increasing correlation — neural coupling — that is strongest in moments of mutual understanding and weakest in moments of disconnection.
This research, pioneered by Uri Hasson at Princeton and extended by laboratories worldwide, indicates that social interaction is a process of nervous system coupling in which the boundary between self and other becomes, at the physiological level, genuinely blurred. Thalia Wheatley's work on neural synchrony during storytelling found that a deeply engaged listener's brain activity can precede the speaker's — the listener's system anticipating what has not been said yet. That is not telepathy. It is a nervous system so finely tuned to another person's rhythms and regularities that its predictions arrive subjectively as intuition.
The implication for the field concept is direct. When a facilitator senses the quality of a room, their nervous system is resonating with the collective physiological state of the group, reading patterns of synchrony and desynchrony. The perception is refined sensitivity, not extrasensory access. Co-regulation extends this into the domain of autonomic state. Stephen Porges' polyvagal theory describes three evolved response circuits: the ventral vagal, which supports social engagement and calm alertness; the sympathetic, which mobilises for fight or flight; and the dorsal vagal, which immobilises into freeze and collapse. These circuits are socially modulated. The autonomic state of one nervous system directly influences the autonomic state of nearby nervous systems, through eye contact, vocal prosody, facial expression, posture and proximity.
Presence is not a mood you bring to the room. It is a signal the room's physiology is already receiving.
The practical consequence is large and it is measurable. A facilitator who walks in genuinely regulated — calm, grounded, socially engaged — broadcasts calming signals through voice and face and body that shift the autonomic state of everyone present. A facilitator who walks in anxious and rushed broadcasts threat, and the group's fight-or-flight systems respond to that regardless of how reassuring the words are. A study by Jens Blechert and colleagues at Stanford found that people in the presence of a calm, regulated partner showed measurably reduced physiological stress responses to threatening stimuli, even when the partner said and did nothing overtly calming. Presence alone was sufficient.
The book flags the limit immediately. Most co-regulation research has been done in pairs. Extending it to groups and organisations is theoretically well-grounded and consistent with practitioner experience, and it has not been established by controlled study. That gap is named rather than papered over.
The related phenomenon is emotional contagion. Elaine Hatfield, John Cacioppo and Richard Rapson established that emotions spread through automatic unconscious mimicry: you smile, my face moves fractionally toward a smile, the neural circuits of positive affect engage, and I feel better without either of us noticing any of it happened. At group scale this produces collective affect — a shared emotional state belonging to the group as a whole and not reducible to the sum of individual states. Sigal Barsade's research at Wharton demonstrated that collective affect significantly influences decision-making, cooperation and performance, and that one person's emotional state can shift the collective affect of an entire team. Which is the scientific form of something every experienced manager already knows and most organisations still structure their meetings as though they did not.
SIX DISPOSITIONS
The practice rests on six principles, and they are dispositions rather than rules — ways of standing in relation to a living system that make accurate perception more likely.
The first is participatory awareness: the sensor is always part of the system being sensed. This is not a complication to manage but a resource to use. Classical observation assumes the observer stands outside and that objectivity requires detachment. Sensing operates from a different premise. When a facilitator walks into a room and registers tension, the tension is not out there and the sensing is not in here. The facilitator's body has joined the field. Their tightened shoulders and quickened breath are not merely responses to the group's tension; they are expressions of it. Which means, unavoidably, that the quality of a practitioner's presence is already an intervention before anything is said.
The second is soma first: the body knows before the mind. Before you interpret what you are sensing, notice where in your body you are sensing it. Before forming a hypothesis about what a system needs, feel what your body is doing in response to it. The principle comes with a built-in accuracy check — when cognitive interpretation contradicts somatic experience, the somatic reading is usually the more reliable, not because bodies are infallible but because they are less susceptible to the intellectual habits and conceptual overlays that bend conscious interpretation.
The third is graduated engagement, and it exists because this work can flood people. A practitioner without self-regulation can absorb so much of a system's emotional content that they lose their own centre and stop being useful to anyone. The protocol therefore specifies five levels, each built on the one before. Self-sensing establishes a baseline of your own state, without which there is no way to tell your signals from the system's. Dyadic sensing works with one relationship. Small group sensing takes three to seven people. Large group sensing, from eight to thirty, requires the shift from tracking relationships to reading the field as a whole. Organisational sensing takes on the entire system, including its history, its shadow material and the dynamics between its levels.
Developmental patience is a professional competency. Skipping the levels does not make a practitioner faster, only wronger.
The fourth is provisional knowing, which the earlier movement laid out: impressions are hypotheses to be tested collaboratively, never findings to be announced. The fifth is ecological ethics, and it has three depths. Being sensed can feel intrusive even when the intent is generous, so consent and transparency matter. The capacity to read hidden anxiety in a negotiation could be used to exploit it, and the capacity to sense an organisation's shadow material could be turned into a weapon in a power struggle, so perceiving what is hidden carries an obligation about what you then do with it. And every organisation sits inside ecological, social and economic systems that do not end at its boundary, which makes optimising one at the expense of the ones containing it something other than a success.
The sixth is developmental humility, and it is the uncomfortable one: what you can sense is bounded by your own development. The subject-object insight from constructive-developmental psychology applies directly. You can only perceive as object what you have ceased to be subject to. A practitioner who has not done their own work around conflict will struggle to read conflict in a system, because the conflict triggers unprocessed material that floods the instrument with noise. A practitioner who cannot yet hold paradox will struggle to read a generative tension, because their own structure wants to resolve it.
This is not perfectionism, it is arithmetic, and it produces the framework's most useful structural conclusion: sensing is a team sport. No individual, however developed, perceives a complex system without distortion. The most reliable sensing is collaborative — several practitioners with different developmental profiles, different cultural backgrounds and different blind spots, where one person's clarity covers another's gap. Which is why supervision, the ongoing practice of having your impressions examined and challenged by colleagues you trust, is treated as essential rather than optional.
WHERE IT FAILS
A book that only argued for this capacity would be an advertisement. What makes this one usable is that it spends serious pages on how the practice goes wrong, and the failure modes it names are recognisable enough to sting.
The expert trap: sensing becomes a new form of authority. I sense that the real issue is — and the room goes quiet, because nobody can argue with a perception they were not present for. One person's impression has replaced collective inquiry, and it did so wearing the costume of insight. Genuine practice is always provisional and collaborative. It generates hypotheses, never pronouncements.
The bypass trap: sensing used to avoid the analytical work. I do not need to look at the numbers, I can feel the organisation. That is not sensing. It is intellectual laziness in spiritual clothing, and it is the reason serious operators are right to be sceptical of the whole field. Sensing integrates with analysis. It does not excuse anyone from it.
The appropriation trap: many of the capacities being systematised here have deep roots in Indigenous and contemplative traditions, and packaging them as a branded methodology without acknowledging where they came from is extraction. The book names this against its own commercial interest and commits to attribution and continued relationship with the source traditions, which is a more expensive position than the alternative and a more defensible one.
The overwhelm trap: developing this capacity can destabilise a person. When you start perceiving the emotional undercurrents of every room you enter, the volume of information can become too much — particularly for highly sensitive people and those carrying unresolved trauma. This is why graduated development and explicit guidance on boundaries and self-care are built into the protocol rather than appended to it.
The certainty trap, which is the most dangerous of all: confusing a felt sense with an established fact. Sensing produces signals requiring interpretation, verification and integration with other information. The moment a practitioner treats an impression as unquestionable, sensing has become dogma, and dogma ends inquiry.
The most dangerous practitioner in the room is the most confident one, and confidence is exactly what the work produces if unsupervised.
Three more follow in the second chapter. The jargon trap, where someone says they sense a disturbance in the relational field coherence when what they mean is that something feels off in the room. The framework trap, where the theory becomes a cage and a practitioner reads every dynamic through one lens, missing the political and structural dimensions that need different tools. And the consent gap, where people are being read without knowing it.
Then there is the honesty about evidence, which the book states plainly rather than burying. Systems sensing as a formal discipline is young. Its roots are ancient and the converging research is compelling, and it does not yet have the empirical validation an established methodology can claim. The organisational applications rest on practice-based evidence and case study, not randomised controlled trials. The position taken is that not every valuable form of knowledge must pass through the laboratory before it can be taught — by that standard there would be no poetry, no philosophy, no psychotherapy and no leadership development — but that the reader is owed a clear account of what stands on solid ground, what stands on reasonable inference, and what is still reaching.
That honesty is what turns the book from a set of claims into something a practitioner can put weight on, part by part, knowing the load rating of each. The four chapters run from the opening argument through the full conceptual grammar — field, coherence, emergence, attractor, polarity, threshold, signal and noise — and into the philosophical and empirical foundations, with the six principles and the five levels laid out in working detail. The question the whole thing is organised around is simple and has no floor. What is happening here, really. The reading is free, all of it, whenever you want it.
