In which the four boxes become a circulation, and the practice acquires a room, a clock, and a body.
The mandala is not a grid to fill in. It is a mirror to breathe with.
It converts everything Parts I and II established into a practice you can run on a Tuesday. The four quadrants get their generative questions, the grid becomes a mandala, the body enters the room as a data source, and the whole thing acquires a seven-phase protocol with timings.
This is the most practical chapter in the book. It is also the one most easily performed badly, because its moves look soft and are not.
Chapter 1 introduced the renaming. Here are the questions themselves. They are not softer versions of the originals; they are different questions, and they recruit a different faculty. Read them aloud before using them — the phrasing is doing most of the work, and paraphrase reliably collapses them back into the old question wearing new words.
Instead of what are we good at? — which produces a competency checklist — ask:
This does not produce a static list of capabilities. It reveals the living forces that animate the organisation when it is most itself. They carry energy. They point toward purpose.
Instead of what are we bad at? — which produces shame and defensiveness — ask:
In living systems there is no such thing as pure weakness — only evolutionary incompleteness. Even the patterns that must go are not bad; they are compost. In healthy ecosystems death feeds life, and practices that no longer serve are gifts from a previous stage being metabolised to nourish the next.
Instead of what markets can we capture? — extractive framing — ask:
The most generative opportunities are not the ones you chase. They are the ones you recognise. They feel less like strategic discoveries and more like coming home.
Instead of what could destroy us? — catastrophising — ask:
This does not deny that threats are real. Evolutionary pressure is pressure. But living systems grow through stress rather than despite it. The caterpillar does not experience the cocoon as a threat; it is the necessary condition of becoming a butterfly.
A note on order. Run the outward pair after the inward pair, always. A room that has just spent eighty minutes naming what is most alive in it reads the field differently from a room that walks in cold — it recognises invitations it would otherwise have argued about, and it meets pressures without the defensive crouch. Reversing the sequence to "get the hard part over with" is the most common way a competent facilitator produces a mediocre session.
The evidence for the reframe. Cooperrider and Srivastva's original claim, and the body of work that followed it, is that the question a group is asked determines the range of answers it can generate.1 A deficit question recruits defensiveness and produces remedial action; a generative question recruits imagination. Same room, same facts, different yield.
In traditional SWOT the four quadrants are static categories: fill the boxes, discuss, move to strategy. In the mandala they form a circulation — a dynamic map of the organisation's current developmental expression and its trajectory. Four readings become available, and none of them is visible in a grid.
The mandala is not meant to be solved. It is meant to be sat with, sensed into, and allowed to disclose. The deepest strategic insights come not from analytical force but from contemplative receptivity — letting the living system speak rather than forcing categories onto it.
This is a real departure. Most strategic planning is an act of imposition: decide what we want, analyse, formulate, execute — the organisation as the object of strategy. Here the organisation is the subject, and the strategists are listeners whose job is to hear what the system is already becoming. That is not passivity. It is agency drawing its power from attunement rather than force.
Developmental stages are not only cognitive structures. They are embodied, and each lives in the body differently. Chapter 1's Table 1.1 carried the somatic locus column; here is what to do with it. The four instructions below are run during the corresponding phase, not afterwards as reflection.
Notice where energy rises. What makes the chest expand? What brings aliveness to the hands? Follow the body — it knows what is most vital before the mind has finished ranking it.
Notice where discomfort lives, and of which kind. Productive discomfort is tension, stretch, muscular. Stagnation is heaviness, constriction, numbness. The body distinguishes what the mind conflates.
Notice resonance — alignment, being drawn forward, recognising something long known but unnamed. Resonance is the body saying yes to evolutionary purpose.
Notice contraction versus expansion. Some threats produce genuine alarm — contract, defend. Some produce creative urgency — expand, engage. The second kind are usually the strategically important ones.
The somatic layer is not a soft add-on to an analytical core. It is a parallel intelligence system processing information the analytical mind cannot reach from its own resources. The body has been tracking the organisation's life for as long as you have been in it — it has registered every moment of vitality and every moment of deadening.
A caution. Somatic prompts in a room without psychological safety produce compliance, not data — people report the sensation they believe is wanted. Phase 1 exists to build the container that makes Phase 3 honest. Skip it and the somatic layer becomes theatre, which is worse than omitting it.
Four decisions are made before anyone enters the room, and each of them constrains what the session can reach. None is a logistics detail.
People do not access later developmental altitudes in environments that feel transactional, sterile or soulless. The aesthetic commitment — to language that opens rather than closes, to a room worthy of the depth being asked of the people in it — is not decoration. It creates the conditions under which the work is possible at all. Most organisational development operates in aesthetically impoverished containers and then wonders why participants stay at the surface.
Total running time is three to four hours across seven phases. It does not compress. A ninety-minute version is not a short Luminous SWOT — it is a conventional SWOT with better vocabulary, and it will produce conventional results while consuming the credibility you would need to run the real thing later.
Organisations that run this regularly report five outcomes. The first four are what you would expect from a well-designed strategy process. The fifth is the one worth the price of admission.
The questions open cognitive and emotional territory that standard SWOT never approaches.
Weaknesses become less shameful; pressures become less paralysing. The room stops flinching.
The focus shifts from holding ground to growing into who the situation is calling for.
The altitude lens lets departments understand why they read the same situation differently.
Most organisations are not self-aware in any deep sense. They know their financials, their market position, their competitive landscape. They do not know how they know — the altitude from which all that knowing is filtered, the ontological assumptions determining what they can perceive, the somatic patterns shaping their responses before any conscious decision is made.
Self-awareness at this depth is not a personality trait. It is a strategic capability — arguably the ultimate one in a world where the pace of change exceeds the response time of any fixed strategy. The organisation stops being the object of strategic inquiry and becomes its own most sophisticated instrument.
Note that none of the five is a decision, a plan, or a number. That is not an evasion — it is the honest description of what a strategic inventory produces. Decisions come afterwards, from people who can now see more of the situation than they could that morning. A method that promised decisions would be promising to do the part only the organisation can do.
This is SWOT with depth perception restored. Analysis transmuted from problem-solving into participation.
Take the Meridian Press sheet you produced for 1A. Convert it: rewrite every item as an answer to the corresponding generative question from §6.1–6.2. Then place the items on a circle rather than a grid, and draw one arrow for every relationship you can defend between two items. Count the arrows. A mandala with fewer than six is a grid in a circle.
Using Table 6.1 on your 6A mandala, answer all four readings in writing. For developmental coherence, state the altitude each quadrant was assessed from — and if they differ by more than one order, say which department supplied which quadrant. That correspondence is almost never a coincidence.
Facilitate a full seven-phase session with a real group of five to twelve. Keep the timings. Afterwards write one page on where the container held and where it failed, and note which phase you were most tempted to shorten. That temptation is diagnostic of your own altitude under pressure, not of the protocol.
Build a multi-layer mandala for a composite organisation — a joint venture, platform or supply chain — with one layer per constituent holon and explicit membrane links between layers. State how you handled the case where two layers disagree about whether the same fact is an invitation or a pressure. Chapter 8 formalises this; attempt it first without the formalism.
Argue that appreciative reframing is a mechanism for avoiding accountability — that "composting zone" is what a organisation says instead of "we failed." Find a case where the generative question would produce a worse decision than the deficit one. Then state the safeguard. No answer is provided.
The practice now exists. Part III asks whether it can be measured — and repairs the one flaw capable of collapsing everything built so far before deriving a single instrument.
