The money arrived and the work got slower
What happens to a team when the constraint that was making it clever is suddenly removed.
She has not looked at the time since she sat down. That is the measurement.
THE WINDFALL
There is a story told so often in organisational circles that it has worn smooth. A technology company — well funded, brilliantly staffed, strategically placed — receives an extraordinary infusion of venture capital. Hundreds of millions of dollars flow into accounts that were already healthy. The leadership team does what well-trained business minds do: hires aggressively, expands infrastructure, acquires smaller companies, and launches several product lines at once.
Eighteen months later the company is in crisis. Not because the money ran out. Because the money was there. Teams that had been lean and inventive became large and political. Decisions that used to happen in a hallway now required a committee and an approval chain, and the engineers who had built remarkable things under constraint spent their days in meetings about resource allocation.
Almost anyone who has worked inside an institution recognises the shape of this, and almost nobody has a theory for it. The conventional account of resources assumes something close to a straight line: double the budget, double the impact. Under that assumption a collapse following a windfall has to be a failure of execution — bad hires, weak discipline, poor governance. The suspicion this book begins with is less comfortable. The abundance itself did the damage, and it did so predictably.
The evidence is not merely anecdotal. Danny Miller's The Icarus Paradox documented that organisations at the peak of their abundance are often closest to decline, because the success that generated the resources produces rigidity. A 2015 study in the Strategic Management Journal found that firms receiving large, sudden windfalls showed decreased innovation output compared with resource-constrained peers, controlling for other variables. Abundant resources, the researchers concluded, reduce the creative pressure that drives novel solutions.
More resources do not automatically produce better outcomes. Under certain conditions, abundance actively undermines the vitality it was meant to support.
If resources produced human outcomes linearly, the best-funded organisations would have the healthiest workforces. A 2022 Gallup survey put employee engagement in Fortune 500 companies at 34 percent. Harvard Business Review found executives in large organisations spending an average of 23 hours a week in meetings, against fewer than 10 in the 1960s: every person hired to add capacity also added the coordination overhead that consumes it. More people, more meetings, less actual work. The resource became its own tax. None of this is aberration — it is what follows from assuming that resources are inert, that more is better, and that allocation is a purely rational act.
FIVE KINDS
The conventional frame recognises one dimension of resource: the material. Money, time, physical space, technology, headcount. Everything else is ignored or awkwardly translated into material terms — social capital in dollar equivalents, attention in productive hours. Four other dimensions exist, each with its own dynamics and its own shadow, and a framework that cannot see them will keep producing the windfall story.
The material comes first, and honestly. An organisation that cannot pay its people is not transcending material concerns; it is failing a basic obligation, and a person who cannot afford food does not need a lecture on abundance consciousness. The position is not anti-material but pro-material-in-context: necessary, not sufficient. Important, not ultimate.
Relational resources are the invisible infrastructure — trust, psychological safety, the quality of listening in a room, the willingness of people to tell each other the truth. Amy Edmondson's research at Harvard has shown repeatedly that the best predictor of team performance is not talent, funding or strategy but whether members feel safe to take interpersonal risks. And these resources carry an asymmetry that changes how they must be handled: they increase through use. Trust deepens when exercised. They behave nothing like a warehouse.
Developmental resources are attention, meaning, and challenge calibrated to capacity. Robert Kegan describes a holding environment as the combination of support — being met where you are — and challenge — being invited toward where you are growing. Too much support produces stagnation; too much challenge produces overwhelm. Calibrating the two to a person's actual edge is among the most sophisticated things a leader does, and it compounds in a way material investment rarely does.
Somatic resources are nervous system regulation, physical energy, rest, and the capacity to discharge stress rather than store it. Stephen Porges's polyvagal theory supplies the neurobiology: in ventral vagal engagement, the state of safety and connection, people reach their highest cognitive and relational capacities, and under sympathetic activation or dorsal shutdown those capacities narrow sharply regardless of the budget.
The first resource question may not be whether there is enough money, but whether the nervous systems in the room are regulated enough to use it.
Ecological resources are the regenerative dimension: cycles, interdependencies, the system's capacity to renew itself. No living system extracts indefinitely without collapse. The forest needs the fire, the field needs the fallow, the team needs the period after the sprint. Organisations that design for recovery hold an advantage extractive ones cannot match over any meaningful horizon.
THE SIGNATURE
Picture a meeting. The quarterly numbers have just been shared and revenue is below projection. The chief executive's face has tightened almost imperceptibly, the corners of the mouth drawing inward, the brow lowering a fraction. Nobody has said the word cuts. Nobody needs to. The word is already in the room, carried not by language but by the simultaneous response of fifteen nervous systems that have registered a shift in the resource field.
The jaw tightens first — a rise in the resting tension of the masseter, as though the body were preparing to bite down on something about to be taken away. The breath shallows, moving up out of the belly into the chest, quicker and less nourishing. The shoulders lift a few millimetres, pulling the soft tissue of the throat behind the bony protection of the shoulder girdle. None of this is decided. All of it is visible if you know where to look.
Then the solar plexus grips. This is the most universal element and the least discussed: the area below the sternum, seat of the celiac plexus and one of the largest nerve clusters outside the brain, contracts into what people call a pit in the stomach. The gripping is not random. The solar plexus is the body's centre of power and vulnerability, and its contraction under perceived scarcity is the physiological form of the oldest resource fear there is.
Peripheral vision narrows last and matters most. Under scarcity activation the visual field literally constricts — attentional tunneling, documented extensively in the neuroscience of stress. The eyes lock onto the spreadsheet or the email with the bad news and lose the context at the margins. This is why decisions made under resource pressure look obvious in hindsight and were invisible at the time. The people making them had a physically narrower field of perception.
The problem is not that the body contracts under threat. The problem is that in modern working life the contraction almost never turns off.
Taken together this is the Scarcity Signature: a coordinated whole-body contraction triggered by perceived resource threat. It is not a dysfunction and not a weakness, but an exceptionally intelligent survival response doing exactly what it was built to do. Notice, as you read, what has already happened in your own body — merely imagining scarcity is usually enough to start the pattern. The nervous system does not distinguish sharply between a budget conversation and a predator, and it will spend the metabolic cost of the second on the first, several times a week, for years.
The plant was here before the desk was. It is watered on a schedule nobody writes down.
CHRONIC MODE
The signature was built for acute threat — the frost that takes the harvest, the rival group at the edge of the territory. In those conditions it mobilises energy and focuses attention, and when the threat passes the body discharges it through trembling, movement, deep breathing, or the social grooming primates use to restore regulation after danger. The cycle completes. The system returns to baseline.
Modern resource threat is not acute. It is chronic. Budget anxiety does not arrive as an event and resolve; it persists in quarterly reviews, in hallway conversation, in the ambient knowledge that layoffs are possible, in being asked daily to do more with less. The body, designed to activate briefly and discharge, holds the pattern continuously. Jaw tension becomes a dental condition. Shallow breathing becomes a respiratory habit. Solar plexus gripping becomes a digestive complaint. Attentional tunneling becomes a personality.
Sendhil Mullainathan and Eldar Shafir named the cognitive half of this in Scarcity: having too little of money, time or connection measurably reduces cognitive bandwidth and narrows attention. What their work does not reach is that the narrowing is not only mental. It is muscular. The scarcity mindset lives in flesh, which is why it cannot be corrected with better information.
A budget cut felt in the jaw is still being felt in the jaw three years after the budget recovered.
Hence the finding that explains so much organisational behaviour: the pattern persists after the material conditions change. Someone who grew up in poverty and later achieves real security often carries it for decades, braced against a threat that exists nowhere but in cellular memory. An organisation that survived a near-death crisis keeps a culture of scarcity long after its accounts recover — not because its leaders are irrational, but because their nervous systems learned something about fragility that no quarterly result can unteach.
From there the behaviour follows in a cascade. Hoarding, because the system equates having-more with being-safe: departments requesting beyond need, individuals holding knowledge as private power, leaders keeping talented people past the point of usefulness. Gatekeeping, because controlling access supplies a micro-dose of safety — the body relaxes slightly each time it says no, each time it requires an approval, each time it stands between other people and what they need. This is not malice. It is survival behaviour wearing a business suit.
Then competitive allocation, where every dollar to one team is felt as a dollar taken from another and collaborative intelligence collapses into departmental self-defence. Then short-termism, because the signature narrows time as sharply as it narrows vision, producing cultures that obsess over the quarter while the capacity driving every future quarter erodes. Then accelerated decision fatigue, since a choice made from an activated state costs more than the same choice made from a regulated one. These are not character flaws. They are somatic adaptations, and they persist because nobody recognises where they live.
ENOUGH, FELT
Sufficiency has a signature too, and it is quieter than people expect. Not euphoria, not the giddiness of a windfall. The shoulders drop — not into collapse but into rest, a position most adults have genuinely never occupied, so habituated are they to the small permanent lift that scarcity maintains. The breath drops into the belly and the exhale lengthens. The jaw releases. The teeth separate slightly. The face becomes, in the word people reach for again and again, open.
The solar plexus is the deciding one. When the celiac plexus softens from a knot into warmth, the vagus nerve passing through that region is freed to carry signals of safety through the whole body-brain system, and the consequences are functional rather than merely pleasant. Creativity increases. Empathy deepens. Peripheral vision widens again, restoring the context that tunneling had cut away.
So why is it rare. Three things intersect, and the first is the adaptation trap: the nervous system treats chronic conditions as baseline, so a tight jaw is not experienced as tight, it is experienced as my jaw. When the pattern is that normalised, abundance cannot be somatically received even when it is materially present, because the body has lost the reference point. It is why lottery winners so often return to their former baseline of wellbeing within a few years. The balance changed. The pattern did not.
The second is the trust deficit. For the body to open it must believe the sufficiency is stable, and that belief cannot be established by one good experience or even a run of them. It requires sustained, reliable, relationally held sufficiency — the repeated experience of enough, inside relationships that feel safe. This is precisely why abundance practices built on individual mindset change reliably fail. Asking the cognitive mind to override a somatic pattern is like asking the weather report to change the climate.
The third is cultural prohibition, and it is not trivial. Some traditions hold that visible contentment invites envy. Some professional cultures treat any admission of sufficiency as evidence of insufficient hunger. In communities whose shared identity is organised partly around shared deprivation, moving into abundance can feel like a betrayal of the people still inside it.
A body that has learned scarcity cannot simply receive abundance. It has to be taught, slowly, that the enough will last.
There is a shadow on this side too. Insisting everything is abundant while conditions are genuinely inadequate is not abundance but dissociation wearing a spiritual mask; genuine sufficiency includes the capacity to see actual scarcity clearly. So does privilege blindness, where a well-met body loses sight of the fact that other bodies in the same system are contracted, and that the two conditions are often structurally related. And the most commonly skipped: leaving a scarcity-organised life involves real loss — of identity, of scarcity-bonded relationships, of the meaning that scarcity supplied. Skipping the grief produces a brittle positivity that fails under the first real pressure.
THE RADIATOR
Raheem had been a chief financial officer for twenty-two years and was, by every conventional measure, exceptional at it. His models were precise, his risk assessments uncannily accurate, his board presentations models of clarity. What he could not explain, to himself or anyone else, was why his teams kept burning out.
Departments under his oversight consistently met their numbers and consistently lost their best people. The exit interviews had a pattern: employees described feeling squeezed, watched, never enough. Raheem was baffled, and reasonably so. He was not harsh. He did not micromanage. He cared about his people in a way colleagues could verify. Yet something in his leadership produced an atmosphere of chronic scarcity even in periods of organisational plenty.
The answer was somatic, and it was old. His father's business had failed twice before Raheem turned twelve, and twice the family experienced the abrupt loss of material stability — conversations behind closed doors, sudden changes in how they lived, anxiety at every meal. By adolescence his body had thoroughly learned the Scarcity Signature. He was fitted for a night guard at nineteen. His solar plexus held a low-grade tension he had never noticed, because it had been there long enough to register as baseline.
The pattern had also made his career. The vigilance, the attention to detail, the capacity to sense risk before it was legible in the numbers were the gifts of that signature, refined by decades into genuine expertise. The tight jaw belonged to a man who would not let danger slip past. It would be a mistake to call any of it pathology.
But the same pattern was radiating. Nervous systems communicate below the threshold of conscious awareness — what Porges calls neuroception — and Raheem's team was not responding to his management style. They were responding to his body. Their own systems, receiving the signal, shifted into scarcity mode in his presence. Muscles tightened. Breath shallowed. The generous, exploratory behaviour of a psychologically safe room was replaced by the guarded, politically careful behaviour of an activated one, in meetings where nothing threatening had been said.
His repair, over six months, was not a change of technique. It was daily internal resource inventories, weekly abundance cultivation, and a commitment to discharging activation through movement rather than storing it. The breath deepened. The jaw softened. The solar plexus, for the first time in decades, began to ungrip. Within a year voluntary turnover had dropped by forty percent, the number of new ideas proposed and developed had increased, and psychological safety scores had risen significantly.
He did not change his strategy, his budget, or his org chart. He changed his body, and his body changed the resource field of every room it entered.
Her shoulders are at rest. Most adults have never met their own at this height.
FLOW, NOT STOCK
The word management descends from the Italian maneggiare, to handle, and originally referred to the handling of horses. The etymology carries the relationship intact: the manager is the agent and the managed is the instrument. The horse is trained, directed, controlled. The manager's intelligence is the only intelligence in the arrangement that counts.
A different word is available. A conductor does not manage the musicians, does not play their instruments, does not treat the players as interchangeable units of sound production. The conductor senses the whole — the relationships between sections, the arc of the piece, the energy in the room — and makes adjustments that let the collective intelligence of the ensemble express itself. The art is attunement rather than control, cultivation rather than extraction, coherence rather than optimisation.
This is not a sentimental idea. It rests on complexity theory, which shows that living systems self-organise in ways top-down management cannot replicate; on ecological economics, which finds regenerative practice outperforming extractive practice over any meaningful horizon; and on neuroscience, which establishes that decisions made from a regulated nervous system differ in kind from those made under scarcity anxiety. Orchestration includes management the way an orchestra includes musicians playing their parts precisely. It adds the one thing management alone cannot: the capacity to sense the living relationships between resources rather than optimising each in isolation.
Three principles distinguish the two. The first is that resources are relational rather than inert. Money in an account is not the same resource as money circulating through a community. A talented person in the wrong role is not the same resource as that person in work that activates their gifts. A beautiful office nobody uses because the culture feels unsafe is not the same resource as a modest room where people feel held. Resourcefulness is conferred by relationship, which makes resource intelligence a question about relationship quality rather than inventory.
The second is that flow matters more than stock. Conventional thinking asks how much there is; orchestration asks how it is moving. Howard Odum's studies of energy through ecosystems found that the most productive systems were not those storing the most but those cycling fastest — nutrients moving quickly through food webs, decomposition feeding new growth, one process's waste becoming another's fuel. The Amazon rainforest grows on some of the poorest soil on Earth.
A modest budget in healthy circulation will out-produce a large one sitting still. This is as true of attention and trust as it is of money.
The third is that the orchestrator is inside the system. In the conventional picture the manager stands outside the resource field, observing from detached authority. In practice their own nervous system state is part of what they are measuring, and their felt sense of a situation — the tightness when a budget conversation turns anxious, the expansiveness when a team begins to flow, the quiet alarm when someone is being over-resourced into dependency — is data. Not the only data, and not data to trust without corroboration, but frequently the most timely available.
SEVEN RIVERS
No framework arrives from nowhere, and the honest way to present a synthesis is to name what each source could see and what it could not. The Resource-Based View, articulated by Jay Barney in 1991, held that firms differ in performance chiefly because of the resources they hold, and that the resources conferring lasting advantage are valuable, rare, inimitable and non-substitutable. Its gift is appreciative: it asks what you actually have before it asks what you lack. Its blind spot is the language of possession. A company does not have trust the way it has a warehouse, and possession-oriented language quietly encourages the hoarding that the resource paradox exposes as self-defeating.
Dynamic Capabilities Theory, from David Teece, Gary Pisano and Amy Shuen, arose from the recognition that the Resource-Based View was dangerously static. Holding good resources is insufficient if conditions change; what matters is the capacity to sense, to seize, and to reconfigure. The triad is genuinely developmental — it describes how people grow as well as how firms adapt. What it assumes is a rational agent. In practice sensing is distorted by anxiety, seizing is paralysed by fear, and reconfiguration meets ordinary human attachment. On paper, letting go of an arrangement is a reallocation decision; in a room it is closer to a bereavement, and organisations that dissociate from that cost pay in diminished trust and self-protective cynicism.
Living Systems Theory, from James Grier Miller and extended by Fritjof Capra, Humberto Maturana and Francisco Varela, changes the premise underneath everything: organisations are not machines but living systems. A machine is assembled from parts and produces predictable outputs; when it breaks you replace the part. A living system generates its own order and responds to stress by reorganising. In that frame resources are participants rather than inputs — money carries information about what a system values, time is the rhythm through which it pulses and rests, a person is a node with their own intelligence rather than a unit of labour. Its deepest contribution is autopoiesis: a healthy system does not merely consume resources, it regenerates them. The extractive stance is not only questionable ethically, it is biologically illiterate.
That theory has its own shadow — a romantic passivity, the belief that systems will self-organise well if we only get out of the way. Cancer is self-organisation. Authoritarianism is self-organisation. The question was never whether a system organises itself, but what conditions shape the quality of what emerges. The gardener does not make the garden grow, and also does not leave it alone.
Commons Theory answers the oldest objection. Garrett Hardin's 1968 essay concluded that shared resources are inevitably destroyed by self-interest unless private property or state regulation imposes order from outside. Elinor Ostrom spent decades proving him wrong, documenting communities from Swiss alpine pastures to Japanese fishing villages to Spanish irrigation systems that governed shared resources successfully for centuries through governance evolved from within. Her eight design principles — clear boundaries, rules matched to local conditions, collective choice, monitoring, graduated sanctions, local conflict resolution, a recognised right to organise, nested governance — are, read closely, a description of healthy relationships.
A commons is not primarily a resource. It is a relationship, and the health of the relationship determines the health of the resource.
Complexity Economics, most fully articulated by W. Brian Arthur, supplies the last correction. Economies are not machines tending toward equilibrium but complex adaptive systems, perpetually novel. Prediction therefore has limits, so plans are held lightly and feedback watched continuously. Innovation is endogenous, arising between diverse agents, which makes diversity itself a primary input — homogeneous systems are efficient and brittle. And increasing returns are real: small early advantages compound, so early investment in the right relationships expands disproportionately, and the wrong configuration locks a system into self-reinforcing decline. The upshot is the one the conductor already knew. You cannot engineer innovation or mandate trust. You can only make the conditions from which they emerge.
THE PRACTICE
The argument would stay abstract without something to do with it, so here is the sequence. None of it requires equipment, a facilitator, or anyone's permission.
The internal resource inventory takes ten minutes and wants three weeks of daily repetition before it reports anything useful. Sit quietly and scan for the Scarcity Signature element by element, rating each from zero to ten: jaw tension, the location and depth of the breath, whether the shoulders are elevated and whether they creep back up seconds after being dropped, whether the solar plexus grips, and whether internal attention is narrow or wide. Then scan for the other signature — warmth, softness, spaciousness, a sense of ground. Then notice the ratio and change nothing. The practice is not about improving the ratio but about knowing it, which converts a body from an unconscious reactor into an instrument you can read.
Resource field attunement takes five minutes and belongs immediately before any room where resources will be discussed. Establish your own baseline first, so you know what you are bringing. Then widen attention from your own body to the space between bodies: whether the air feels dense or spacious, what the collective posture is doing, and most informatively what happens in you. If your breath shallows in response to the room, you have received data about the field you just walked into. This produces hypotheses rather than certainties, to be tested against the financial reports and the team feedback rather than substituted for them — and over time you notice the somatic hypothesis arriving earlier than the metric.
The scarcity discharge takes three to five minutes and is for the moment you notice the signature is active while the threat is not immediate. Acknowledge plainly: this body is in scarcity activation right now. Ground — feet pressed into the floor, the weight of the chair, gravity — because activation pulls energy up and out of the body. Then shake, if you are somewhere private: hands, arms, shoulders, torso, natural rather than performed, for as little as thirty seconds. In a meeting the same thing works invisibly by tensing and releasing the hands under the table. Then five breaths with the exhale twice the length of the inhale, which reaches the parasympathetic system through vagal pathways directly. Then orient: look slowly around the room and let the eyes move at their own pace. That orientation response is how a nervous system confirms the environment is safe, and it is exactly the confirmation chronic activation has been overriding for years.
Abundance cultivation takes ten minutes and asks nothing to be believed. Identify one genuine resource in each of the five dimensions — one material thing you actually have, one person who actually cares about you, one edge you are actually growing on, one thing your body does well, one way the living world is supporting you right now. Not everything, one. Let each land somatically, at least sixty unhurried seconds each, noticing where it registers and with what quality. Then scan again without trying to make anything move.
The most important step is the one almost everybody skips: when something softens, stay with it ten seconds longer.
That step has a mechanism behind it. Rick Hanson's work on experience-dependent neuroplasticity suggests that deliberately savouring a positive somatic state for ten to thirty seconds helps convert a passing experience into lasting structure. You are not manufacturing a feeling. You are giving the nervous system an address it can find again, and over weeks the baseline shifts — not because anyone was convinced of anything, but because the body accumulated enough repetitions of sufficiency to stop treating it as an anomaly.
WHERE IT BREAKS
Every framework fails in characteristic ways, and this one fails in five worth naming before anybody gets hurt. The first and most dangerous is the spiritualising bypass — meeting the limits of the conventional paradigm and swinging to the opposite extreme, where resources do not really matter and abundance is purely a mindset. That uses spiritual language to deny material reality. People need to eat. Organisations need to pay rent. Nothing in this argument replaces material resource intelligence; it adds four dimensions that material thinking alone could not see.
The second is complexity overwhelm: five dimensions invite elaborate dashboards that become their own resource drain. Begin with sensing, one team and one flow at a time. The third is the anti-management rebellion, the temptation to declare budgets and accountability relics of an outdated paradigm. Management is not the enemy; insufficient management is. Orchestration includes it the way an ecosystem includes individual organisms. The oak still needs roots and the budget still needs tracking. What changes is the consciousness the tracking operates from.
The fourth is the premature teaching impulse — the urge, having read something like this, to explain it to colleagues and boards. Hold it gently, because a new resource paradigm lands far better through embodiment than through explanation. The fifth is individualism, and it does the most quiet harm. Telling someone to regulate their own nervous system while placing them in a chronically dysregulated environment is like telling them to stay dry while standing in the rain.
Two cautions belong on the same page. The Scarcity Signature is not a disease, and treating it as something wrong with a body reproduces the shame that makes the pattern persistent; the aim is to complete its cycle and widen the repertoire, never to eliminate it. And not every bodily symptom is a resource signature. Chest tightness may be activation or it may be cardiac. This work is complementary to medical care and never a substitute for it.
There are ethics here too, because resource work touches power, privilege and survival. The capacity to reflect on one's relationship with resources is itself a resource not everyone has, and a person in acute material scarcity needs support rather than a framework. Those who decide how resources flow hold real power to nourish or starve; this approach does not dissolve that power but asks that it be held consciously, with accountability and with humility about how partial any single perception is. A leader who learns to sense a team's field acquires the ability to detect depletion and vulnerability in others, and that ability is for service rather than surveillance.
A gate is not a break, and a contraction is not a character flaw. Both are doing a job. The question is whether the job still needs doing.
As to what the evidence supports, the honest map has three regions. Relatively robust: that sympathetic activation narrows attention and impairs complex decisions, that interoceptive accuracy correlates with decision quality, that extended exhalation reaches the parasympathetic system through vagal pathways, that scarcity imposes measurable cognitive costs, and that somatic practice reduces biomarkers of chronic stress. Promising but emerging: the specific signatures described here, clinical observations consistent with polyvagal theory but not yet formally operationalised, and field sensing, which rests on research into emotional contagion and extends past it. Speculative: whether the signatures are cross-culturally universal, and whether sustained practice changes interoceptive brain regions structurally. This is a practice-based hypothesis rather than settled science, and it is offered as one. All nine sections are free to read.
